What is leadership?

It is never easy to lead an organization, whether it is big or small. The leader in charge of the organization needs to always ask three things, said Samsung Advanced Institute of Technology Chairman Kwon Oh-hyun. Do the members of my organization do their jobs on their own? Do the members work with one another? Does my organization have the ability to address problems and openly resolve them? It sounds like a leader’s prime task is to create an autonomous system and organizational culture so that the organization runs well without the leader’s intervention.

Kwon is one of the main contributors to Samsung’s successful semiconductor business. He joined Samsung as a semiconductor researcher in 1985 — two years after founder Lee Byung-chull had Samsung Electronics enter the semiconductor market — and went on to become the chairman of Samsung Electronics. Last year, Samsung Electronics beat Intel to become the biggest semiconductor company in the world. In recognition for Kwon’s contribution, he received 24.3 billion won ($21.4 million) in compensation, including 14.8 billion won in special bonuses. For three years in a row from 2015, Kwon was the highest paid CEO in Korea.

He recently published a book based on his experiences entitled “Super Gap.” In the book, he named three virtues of a leader — integrity, humility and no greed. He describes integrity as the ability to make objective judgments and be frank in discussions regardless of one’s own position. He defines humility as readiness to learn from anyone and being courteous to others. No greed refers to the attitude of not choosing unlawful means or expediency for personal interests. Other virtues like insight, determination, execution and perseverance could be acquired through training, but he thinks that people are born with internal values like integrity, humility and lack of greed to a large degree.

He values modesty and courtesy when hiring employees. Since it is very hard to choose talented employees, he uses a method of weeding out people. The first group he excludes are the arrogant and rude people. They are bound to ruin an organization if they join the company and be promoted, so he excludes them from the candidate pool.

In the days when Korean middle and high schools had entrance exams to select students, Kwon failed in admissions to the most prestigious middle and high schools. While he graduated from the top university for undergraduate, master’s and Ph.D. degrees, the two failures left a major wound. After he joined Samsung Electronics, he spent eight years under a young boss who was promoted faster than him. But he says these experiences helped him find his limits and grow accustomed to failure. If he went to the top middle and high schools that he initially wanted, he might have become arrogant early on and would have lived a different life.

Frankly, I expected a huge secret to leadership that enabled unmatched differences, or a super gap. But the secrets that Kwon revealed are disappointingly mundane. He claims that an organization will succeed if a man of integrity, humility and no greed becomes the leader and modest and courteous people are entrusted to do their jobs. He is basically saying that Samsung’s success in the semiconductor sector is the result of pursuing common sense and common decency.

Kwon says that after time passes, “The leader that people say, ‘We are better off because he made that decision back then’ is the great leader.” He stressed that the attitude to finish everything within the term is dangerous. If the leader shows such an attitude, all members will focus on short-term outcomes. A true leader looks far ahead and prepares for the future.

For-profit companies and the government cannot be the same. But both fall behind if they don’t prepare for the future and take chances constantly. Leaders should have their feet on the ground and eyes on the horizon. Otherwise, they would end up like caterpillars that fail to become butterflies and are caught by other insects.

An ideal organization that Kwon described does not exist in reality. But it is a leader’s job to put in all the efforts needed to become closer to the ideal. It applies to companies and countries alike. When Korea has more qualified leaders, it will become a better country.


초격차의 평범한 비밀

크든 작든 조직을 이끈다는 건 쉬운 일이 아니다. 조직을 책임진 리더는 항상 세 가지를 자문(自問)해야 한다고 권오현(66) 삼성전자 종합연구원 회장은 말한다. 내가 맡은 이 조직은 구성원 스스로 알아서 일을 하고 있는가. 우리 구성원은 서로서로 협력하고 있는가. 조직에 문제가 발생하면 신속하게 그것을 드러내놓고 해결하는 능력을 갖추고 있는가. 리더가 일일이 개입하지 않아도 알아서 잘 굴러가는 자율적인 시스템과 조직 문화를 만드는 것이 리더의 첫 번째 임무란 얘기로 들린다.

권 회장은 삼성의 ‘반도체 신화’를 쓴 일등공신 중 한 명이다. 창업자인 고(故) 이병철 회장의 결단으로 삼성전자가 반도체 사업에 진출하고 2년이 지난 1985년 반도체 개발 연구원으로 입사해 삼성전자 대표이사 회장까지 올랐다. 지난해 삼성전자는 미국의 인텔을 누르고 세계 1위의 반도체 기업으로 등극했다. 그 공로를 인정받아 권 회장은 지난해 243억원(특별상여 148억원 포함)의 연봉을 받았다. 그는 2015년부터 3년 연속 국내 전문 경영인 중 ‘연봉왕’ 기록을 세웠다.

그가 자신의 경험을 바탕으로 쓴 『초격차』란 책이 요즘 세간의 화제다. 그는 리더의 가장 중요한 덕목으로 세 가지를 꼽는다. 진솔함(integrity), 겸손(humility), 무사욕(no greed)이다. 상황을 객관적으로 판단하고 자신의 유불리에 상관없이 당사자들과 솔직하게 얘기할 수 있는 자세가 그가 말하는 진솔함이다. 자신에게 부족한 게 있다면 누구에게라도 배울 수 있다는 생각, 동료와 직원 등 타인에 대한 예의 바른 행동이 권 회장이 정의한 겸손이다. 그리고 개인적 이익을 취하기 위해 부정한 행동을 하거나 편법을 사용하지 않겠다는 자세가 무사욕이다. 통찰력, 결단력, 실행력, 지속력 등 리더에게 필요한 다른 덕목은 훈련을 통해 익힐 수 있지만 진솔함, 겸손, 무사욕 같은 내면의 덕목은 일정 부분 타고나는 것 같다는 게 그의 생각이다.

그는 사람을 쓸 때도 겸손과 예의를 중시한다. 인재를 고르는 것은 참으로 어려운 문제이기 때문에 그는 반드시 제외할 사람부터 솎아내는 나름의 방법을 쓴다고 한다. 권 회장이 배제하는 1순위가 오만하고 무례한 사람이다. 이런 사람이 입사하거나 승진을 하면 반드시 조직을 망가뜨리기 때문에 이런 사람들부터 후보군에서 제외한다는 것이다.

중학교와 고등학교 입시가 있던 시절, 권 회장은 원하던 서울의 명문 중학교와 명문 고등학교 입시에서 낙방하는 좌절을 맛보았다. 학부와 석ㆍ박사 과정은 국내외 최고 명문 학교를 나왔지만, 어린 시절 두 번의 입시 실패는 큰 상처였을 것이다. 삼성전자에 입사해서도 먼저 승진한 후배 밑에서 8년이란 인고의 세월을 보내기도 했다. 하지만 이런 경험을 통해 자신의 한계를 발견하고 실패에 대한 내성(耐性)을 키웠다고 한다. 원하던 명문 중ㆍ고교에 갔다면 어려서부터 기고만장해졌을 것이고, 지금과는 다른 삶을 살았을 것이라는 게 그의 고백이다.

솔직히 나는 남이 감히 넘볼 수 없는 차이, 즉 초격차를 가능케 한 리더십에는 뭔가 대단한 비밀이 숨어 있을 걸로 기대했다. 하지만 권 회장이 공개한 비결은 실망스러울 정도로 ‘평범’하다. 진솔하고, 겸손하고, 사리사욕 안 채우는 사람을 리더로 발탁하고, 겸손하고 예의 바른 사람들에게 일을 맡겨 스스로 알아서 굴러가는 조직을 만들면 성공한다는 것이다. 요컨대 삼성의 ‘반도체 신화’는 상식과 순리를 좇은 결과란 얘기다.

시간이 흐른 뒤 “그때 그가 그런 결정을 내렸기 때문에 지금 우리가 이렇게 먹고살 수 있게 됐다”는 평가를 받는 리더가 진짜 훌륭한 리더라고 권 회장은 말한다. 그는 ‘내 임기에 모든 것을 해치운다’는 태도는 매우 위험하다고 강조한다. 리더가 그런 태도를 보이면 모든 구성원이 늘 짧은 호흡으로 단기 성과만 바라보게 된다는 것이다. 길게 보는 사람, 미래를 준비하는 사람이 진정한 리더라는 지적이다.

이윤 창출이 목적인 기업 경영과 국리민복(國利民福)이 목표인 국가 경영이 같을 순 없다. 그럼에도 미래를 내다보고 부단하게 변화하지 않으면 도태되는 것은 기업이나 국가나 마찬가지일 것이다. 리더의 발은 현실을 딛고 있으면서도 시선은 미래를 향하고 있어야 한다. 그렇지 않으면 나비로 우화(羽化)하지 못하고 곤충에게 잡아먹히는 애벌레 신세를 면키 어렵다.

권 회장이 말하는 이상적인 조직은 현실에서 존재하지 않는다. 다만 그런 조직에 조금이라도 가까이 갈 수 있도록 최대한 노력하는 것이 리더가 할 일이다. 기업도 그렇고, 국가도 그렇다. 그런 리더가 많을수록 대한민국은 더 나은 나라가 될 것이다.
